A Align (3-5 days). Workshops on outcomes, risk, budget, and who decides. Findings become an executive case. Deliverable: A ranking, with owners. Output: A signed charter.

R Roadmap (1-2 weeks). Quick wins, foundation, and the longer modernization. Build versus buy, people, and risk. Deliverable: Milestones and gates. Output: A roadmap the team can run.

A Architect (2-4 weeks). Data, automation, cloud, AI readiness, security, and integration. It can overlap the roadmap. Deliverable: Decision records. Output: A blueprint approved for the build.

V Validate (4-8 weeks). A pilot on the highest-leverage slice, measured against the baseline. Deliverable: A working pilot and a before-and-after. Output: Proof, and a refined plan for the rest.

A Accelerate (The body of the work). The proven slice, taken across the agreed scope, with delivery looked at every week. Deliverable: Systems in production. Output: Gains the team can keep.

N Normalize (2-4 weeks). Handover, the operating model, and governance. A retainer is optional and separate. Deliverable: Knowledge with your team. Output: A system you can run without us.
